Hey Fastlane Insiders! 👋
Black Friday is three weeks away, and I can feel the shift in almost every conversation I have. The merchants and agency partners I talk to no longer ask what to add. Now they're asking what they've missed.
For me this week, it all comes back to the calendar. Not the big days everyone already has circled. The quieter dates in between.
Christmas lands on a Friday this year, and I'd argue most stores are about to treat their last ship date like a finish line, when it's really the start of one more selling week. A whole week of people who still need a gift, with money to spend, looking for the store that planned for them.
Then there's a date most stores won't see coming. One Black Friday send can change how Gmail treats your domain, and it doesn't change back. Checking takes about 10 minutes today. It's a lot less fun to discover at 6am on the 27th!
And if you've ever wondered whether your business could run without you, Bawar Ahmad has bought 72 stores and has a very simple way of finding out. It's one of those questions that's hard to un-hear.
None of this needs a new app. It needs a few dates you pick on purpose and actually write down.

Don't stage your Black Friday prices live
Most Shopify price changes happen live, right next to whatever's currently for sale, which means a half-finished edit is one wrong click from going public two days before your biggest sale of the year.
Toriut's Draft View lets you stage changes alongside the live product, review the whole batch, publish exactly when the sale starts, and revert just as cleanly when it ends.

The 2-Week Vacation Test That Decides What Your Store Is Worth
Most founders find out what their store is worth the day they try to sell it, and by then the number is mostly locked in. Buyers aren't paying for your best month. They're paying for what they think the next three years look like without you in the room.
This week's guest is Bawar Ahmad, Co-Founder of Ecomma, a Dubai-based firm that has acquired 72 ecommerce brands and still operates 47 of them. Bawar ran a paid social agency before he started buying businesses, so he's sat on both sides of the table, and Ecomma can put an offer in front of a founder within 48 hours of seeing the numbers. When someone looks at that many stores that fast, the patterns get very clear, and that's exactly why I wanted him on the show.
Here's what we unpacked:
-
The two-week vacation test. Step away for two weeks and count the calls. Bawar names the exact number that tells a buyer the business still depends on you, and what Ecomma quietly does to whatever number the seller reports.
-
The first deal that almost went sideways. After the wire went out, the seller kept the ad accounts. Rebuilding from scratch taught Bawar what a brand's most valuable asset is.
-
Founder first, numbers second. Ecomma's three-part screen starts with the person, not the P&L. Fail the first part and nobody looks at the rest.
-
The mental exit trap. Bawar estimates 80% to 85% of sellers fall into the same pattern once they list, and their trailing twelve months pay for it.
-
Great financials, dead deal. One business had the numbers, plus about 1,000 reviews averaging 1.2 stars. That ended it.
-
Why he rarely uses earn-outs, and why the deal terms deserve as much attention as the headline price.
-
AI is changing what buyers check. Ecomma runs its brands with a team of 45, and now prices in whether a business already has AI agent systems doing the work.
An honest note: this isn't only an exit episode. Whether you ever sell or not, the business Bawar wants to buy is simply an easier business to run. Just don't try the two-week test in December. Your holiday rush needs you in the room. If you're between $500K and $2M, block two weeks in late January instead, once returns have settled. And if you're thinking about selling in the next year, he says the prep starts 6 to 12 months out.

Your Last Ship Date Isn't Your Last Sale Day
Christmas lands on a Friday this year. USPS Ground Advantage recommends a last ship date of December 17, Priority Mail is December 18, and UPS Next Day Air holds out until December 23. Most stores grab the earliest date, put up a banner, and quietly stop selling.
That leaves a full week of shoppers who still need a gift. Blackhawk Network's new survey found 93% of shoppers who set a holiday budget plan to buy gift cards, and Baymard says about one in five checkout abandoners leave because delivery is too slow. Your cutoff is a sales plan, not just a shipping deadline.
Here's what's working:
-
Set your own order-by date, then subtract. Start with the carrier date, subtract your real handling time, then add a buffer. For most stores, that lands a few days earlier than they expect, and the article walks through the exact math.
-
Give expedited shipping its own window and its own date. How to price it, and why it deserves a separate banner and email.
-
Make gift cards the hero after the last cutoff. Draft three or four denominations near your average order value now. There's one fraud check most stores forget.
-
Publish the date everywhere a customer looks. Put it on checkout shipping names, product pages, confirmation emails, and in your AI chat agent's knowledge base. Write the actual day and date, never "next week."
Under $500K, the whole plan is one date, one banner, Shopify's built-in gift card, and one email. Between $500K and $2M, add checkout labels and name the person who changes the banner. Past $2M, split your dates by carrier and zone. And one thing not to do: push your standard cutoff later just because a competitor did.

One Black Friday Email Can Make You a Gmail Bulk Sender. For Good.
Gmail treats any domain that sends close to 5,000 messages to personal Gmail accounts in a single day as a bulk sender, and Google's own FAQ says that status is permanent once you hit it. It counts messages, not subscribers, across your whole domain.
That's what catches people. In the article's composite store, 18,000 subscribers with about a third on Gmail, three Black Friday campaigns put roughly 18,000 messages into Gmail inboxes in one day. Since Google ramped up enforcement last November, a missing record can mean mail never arrives.
Here's what's working:
-
Authenticate before you touch the calendar. SPF, DKIM and a DMARC record (a policy of none is fine) with your From domain aligned. The article walks through confirming each one and setting up Postmaster Tools.
-
Send your biggest campaigns to people who actually engaged. Opened, clicked or bought in the last 90 days. The article explains the one wider send worth making, and why opens alone will mislead you.
-
Set your pause rule now, not mid-campaign. Google wants your spam rate under 0.10%. Decide today what you'll do the morning it crosses that line.
-
Change nothing big in November. No platform migrations, strict DMARC policies or old list imports. Those can wait for January.
Under $500K, check Postmaster Tools once before Black Friday and once after. Between $500K and $2M, have one person check it every day from November 20 to December 2. Past $2M, a dedicated marketing subdomain and staggered sends are worth the setup.

📦 Selling Beyond Shopify? Ship Everything From One Place Before BFCM
If you ship your own orders and Shopify isn't your only channel, here's a quick gut check: on your busiest day, how many dashboards is your team buying labels in?
This one isn't about price. Shopify Shipping already gets you solid discounted rates. It's about what happens when Black Friday volume hits, and your Shopify, eBay, Etsy, and TikTok Shop orders live in different tabs.
Shippo pulls every channel into one queue, cuts repetitive clicks with shipping rules and batch printing, and syncs with Shopify both ways, so order status is right wherever your team checks. And if something breaks mid-rush, their support team is made up of shipping experts.
You've still got time to set it up and test it before the rush. Just don't leave it to Thanksgiving week.
Spend $25 on labels, get $25 back in credit, with up to 90% off retail rates. Signing up is free.

⚡ This Week's Industry Pulse ⚡
Every week, I come across strategies and insights that are just too good not to share. Here's what caught my attention this week.
I added an AI employee to our Slack and gave him zero tasks. Seven minutes later, he asked one question that made me check something I'd stopped seeing for months.
Shopify's stock fell almost 9% on Tuesday, even though revenue grew 32% to $3.74 billion. Merchant sales (GMV) grew 29% to $119 billion, just shy of Wall Street's expectations, and subscription revenue was light too. Nothing about that changes your holiday. What's worth watching is where Shopify says it's building next: commerce inside "every surface, every agent."
Klaviyo now runs inside Shopify as an embedded app, built for new stores with a free starter tier (one sign-up form, three flows, 500 emails a month). A day later, Klaviyo reported 25% revenue growth and raised its full-year outlook again. If you're already on Klaviyo, you don't need to do anything. If you're just getting started, your first welcome flow is a few clicks away in your admin.
Target's Early Black Friday Sale runs today through Saturday, and Walmart's first event follows on November 12. Your customers are seeing doorbuster prices three weeks before Black Friday, so your own promo calendar can't wait.
DoorDash says AI agents have placed "several hundred" orders in total, against 993 million orders last quarter. Keep that number handy the next time a pitch tells you agentic checkout is taking over this holiday. I'd argue it's worth getting your product data and policies agent-ready. It's not worth rebuilding your Black Friday plan around.

Dates, Not Deadlines
This time of year, most of December's stress doesn't come from the big days. It comes from the small dates nobody wrote down until they'd already slipped past. The last day a package can make it. The morning one send changes how Gmail sees you. The two weeks you've never once stepped away.
Before you close this email, open your calendar and add two things: your own order-by date, and ten minutes for the Gmail check. That's it. Two entries, and the next seven weeks get a whole lot quieter.
I'd genuinely love to know what your cutoff date is this year, and what you're planning to sell after it. Just hit reply.
Pick your dates before December picks them for you.
See you next Thursday,
Steve
Side note: Bawar's two-week test is a January project, not a December one. Listening to his episode now means you'll know exactly what to count when you get there.
